The 2026 Digital Maturity Benchmark

We anonymized the maturity assessments from two hundred engagements and plotted each against the four-stage path we use internally: Assess, Build, Scale, Optimize. The shape of the curve surprised even us — not because of where companies cluster, but because of where they stall.

Most organizations do not get stuck at the start. They get stuck in the middle, between Build and Scale, and almost never for the reason they think. It is rarely a technology gap. It is a sequencing gap: the second capability was started before the first had finished paying for itself.

The five moves that correlate with crossing into Optimize

• A single, named owner per capability — not a committee.
• A measurement baseline taken before the work, not after.
• Funding released in slices tied to evidence, not to a calendar.
• A platform team that absorbs the boring plumbing.
• A deliberate decision about what NOT to build this year.

Each of these is unglamorous. None of them shows up on a roadmap slide. Yet the companies that had all five were four times more likely to reach Optimize within eighteen months than those that had none — and they spent materially less getting there.

The budget shape that makes each move viable

The other pattern in the data is financial. Teams that funded transformation as a single annual project almost always ran out of runway mid-flight. Teams that funded it as a standing, ring-fenced percentage of engineering spend — small, permanent, protected — compounded. The difference is not the amount. It is the continuity.

Maturity is not a destination you arrive at. It is a habit of finishing what you start before you start the next thing.
